Approach
Crafting the Blueprint for the New Organization
The consultant conducted in-depth analysis of over 500 Full-Time Equivalents (FTEs), identifying their key responsibilities and examining their day-to-day tasks. Afterward, the consultant utilized the RACI matrix to define crucial responsibilities for each function and specific role. Current capabilities and dynamics between global HQ and regional offices were also assessed to understand how they were collaborating and sharing decision-making responsibilities.
After the comprehensive assessment, the consultant explored several options for the new organizational structure. Considering potential cost savings, company synergy and growth potential, the consultant conceptualized a blueprint for the future organization.

Well-rounded Reorganization Plan
The reorganization plan elaborated on the set-up of a future-ready organization that promotes cross-functional collaboration between global and regional offices. One initiative involved strategically centralizing core corporate functions while granting regional offices more authority in the other functions, achieving balanced distribution of responsibilities.
The consultant proposed several resource optimization initiatives under the new organizational structure, including consolidating roles to avoid double-work and merging functional teams to maximize efficiency.
